When I try to replace glass I get only the backlight.. D802

hi, I replaced my screen and my brother's and then I had here 2 lcd that works (only touch didn't work and shatters on the glass) so I wanted to take out the glass and then ill have replaceable screen, so I tried (only on 1 of them) and when I did that I manage to get only the backlight from some reson, the touch part didnt wanted to take off and i couldnt save the lcd..

what have I did wrong? any ideas? and any tips to save the other one?
